What Is Fault Tree Analysis (FTA)?

Fault Tree Analysis (FTA) is a systematic, top-down method used to identify the root causes of potential system failures. It visually maps how different component failures, human errors, or process faults can combine to produce an undesirable event—known as the “top event.”

FTA helps analysts understand why a failure might occur, how likely it is to occur, and what corrective or preventive actions can reduce that likelihood. It is widely used in safety-critical industries such as aerospace, healthcare, automotive, manufacturing, and finance (for risk modeling).

The Actor Model Architecture is a software design pattern used to build systems that are highly concurrent, scalable, and resilient. It models computation as a collection of independent entities called actors, each responsible for its own state and behavior.

Give an example of using process-mining insights to justify a re-engineering project

Scenario
A mid-size mortgage lender complained that “simple” refinance loans were still taking 22 days on average—well above its advertised 15-day target. Management suspected underwriting staffing was the bottleneck and planned to add headcount. Before approving the budget, the analytics team ran a process-mining study on six months of event logs exported from the loan-origination system (LOS), e-signature platform, and credit bureau calls (2.4 million time-stamped events).

1. Discovering the Real Process

Process-mining software reconstructed the actual flows and overlaid performance metrics:

Median lead time: 22 days but only 7 hours of value-adding work.

Variant explosion: 138 distinct paths; the top 3 covered just 46 % of cases, signalling uncontrolled exceptions.

Rework loops: 38 % of loans cycled through “Document Requested → Upload → Missing Docs” at least twice, adding 3.7 days per loop.

Idle gaps: After “Credit Pull,” 62 % of files waited >48 hours for an initial review—even for low-risk FICO ≥ 740 borrowers.

2. Root-Cause Insights

Drilling into conformance checks showed that “Missing Docs” loops were highly correlated with loans sourced by two particular call-center teams. Text-mined notes revealed those agents were using an outdated checklist. Idle gaps traced to a rules engine that routed every file—even low-risk ones—to the same underwriting queue.

3. Re-engineering Proposal

The BA presented a two-pronged redesign:

Straight-Through Processing (STP): Auto-approve credit pulls ≥740 FICO & <80 % LTV for an “expedited” queue; introduce robotic validations for income and asset docs.

Checklist Modernization: Deploy an in-app wizard that enforces the current documentation checklist before a file can be submitted.

Projected benefits were simulated in the process-mining tool by removing rework loops and idle events:

Metric

As-Is

Simulated Future State

Avg. Lead Time

22 days

11 days

Rework Rate

38 %

8 %

Underwriter Touches

2.6

1.1

The model showed a 33 % capacity release—worth more than three new underwriters.

4. Business Case & Sign-off

By quantifying each redesign lever with log-level evidence, the BA framed a clear ROI: $1.2 M annual savings (labor + lock-extension fees) vs. $300 k one-time platform changes. The executive team approved the re-engineering project, cancelling the headcount request and setting a KPI to monitor the live process via continuous process mining.

Take-away

Process-mining moved the conversation from anecdotal “we’re swamped” to data-driven proof, allowing the BA to justify a targeted, automation-first re-engineering effort that halved cycle time without adding staff.

What is Process Mining?

Process Mining is a data-driven discipline that extracts digital footprints from the event logs of enterprise systems (ERP, CRM, BPM, ticketing, IoT, etc.) and automatically reconstructs how work actually flows through an organization. Unlike workshop-based mapping that relies on interviews and sticky notes, it reveals the real sequences, variants, wait times, and exceptions recorded by time-stamped transactions.

Process Mining turns system exhaust into x-ray vision for business processes, empowering analysts to diagnose, quantify, and continuously manage improvement opportunities with scientific precision.

Three Core Capabilities

Discovery – builds a visual as-is model from raw logs, highlighting the most common path and every deviation.

Conformance – compares that empirical model to a reference design or policy to spot violations, rework loops, and compliance risk.

Enhancement – enriches the model with performance data (cycle time, cost, carbon, customer sentiment) so improvement scenarios can be simulated.

How It Works: Ingest logs → identify case ID, activity, timestamp → algorithmically create process graph → overlay metrics → drill down by variant, root cause, or persona → export insights to BI or automation tools.

Common Metrics Reported: Lead and touch time, waiting time, throughput, first-pass yield, variation count, compliance score, automation potential.

Tools: Commercial platforms (Celonis, UiPath Process Mining, Apromore, Minit) and open-source libraries (ProM, PM4Py) ingest logs from SAP, ServiceNow, Salesforce, or custom databases via connectors or SQL.

Why Business / Systems Analysts Use It

Cuts through hearsay: replaces “I think we do X” with provable facts.

Quantifies waste: idle time, rework, ping-pong hand-offs, and variant sprawl are measured in minutes and dollars.

Builds bulletproof business cases: simulation shows how removing one approval or adding a bot affects lead time and capacity.

Feeds requirements: the mined “happy path” and exceptions translate directly into user stories, SLAs, and test scenarios.

Supports continual monitoring: dashboards alert stakeholders when the live process drifts from the improved design.

Example

A telecom analyzed 12 million trouble-ticket events. Mining revealed that 27 % of tickets detoured back to Level-1 support after Level-2 touched them, adding 2.1 days per case. Automating ticket triage and adding a knowledge-base prompt cut rework to 4 % and saved £3 M annually—numbers the analyst could present with confidence because they came straight from the logs.

What is Wardley Mapping?

Wardley Mapping is a strategic visualization technique created by Simon Wardley. It plots all the components required to satisfy a single user need on a two-dimensional chart:

Vertical axis – Value Chain: visibility to the end user, from customer-facing features at the top to commodity infrastructure at the bottom.

Horizontal axis – Evolution: maturity of each component, moving left-to-right through Genesis → Custom-built → Product/Rental → Commodity/Utility.

Core Elements of Wardley Mapping

User Need – the anchor at the top.

Components – activities, data, practices, or technologies enabling that need.

Movement – arrows indicating strategic plays (e.g., open-source, outsource, retire).

Patterns & Doctrine – Wardley’s heuristics for testing the map’s logic.

Typical Wardley Mapping Steps

Define scope and user need (e.g., “borrower receives loan approval”).

Inventory components via interviews, logs, and architecture diagrams.

Draw the value chain top-to-bottom, linking dependencies.

Place components on the evolution axis using signals such as ubiquity and market change rate.

Stress-test with patterns (commoditization, inertia) and doctrine (“focus on user”).

Derive options – outsource commodities, invest in differentiating genesis items, standardize products.

Translate insights into backlog items, sourcing decisions, and roadmap themes.

Why It Matters

Wardley Mapping converts abstract strategy into a single, shared picture that exposes blind spots and looming commoditization. By revealing where each activity sits in both the customer’s line of sight and the market’s evolutionary curve, it makes build-versus-buy, cloud migration, and investment choices almost self-evident. The map fosters rapid consensus across business, technology, and finance because stakeholders debate evidence they can all see rather than hidden assumptions. As the environment shifts, the map also highlights areas vulnerable to disruption, enabling pre-emptive moves and continuous alignment with user value—exactly the kind of situational awareness a business analyst needs to keep initiatives on target.

Wardley Mapping gives business analysts a crisp, evidence-backed lens for prioritization and strategic guidance, letting the landscape—rather than hierarchy or opinion—dictate where time, talent, and budget should go.

Example

In an online mortgage platform, the borrower UI may fall under Product, the proprietary underwriting algorithm under Custom-built, and cloud hosting under commoditized Utility. The map immediately suggests outsourcing hosting, protecting and enhancing the algorithm, and leveraging ready-made UI frameworks to accelerate delivery.

What is Customer Journey Mapping?

Customer Journey Mapping is a strategic tool used by businesses to visualize and understand the process that customers go through when interacting with a company, from initial awareness to post-purchase experience. It provides a detailed, visual representation of the steps, emotions, touchpoints, and actions a customer takes during their relationship with a brand. This map helps businesses gain insights into the customer experience and identify opportunities for improvement, optimization, and innovation.

The primary goal of customer journey mapping is to align a company’s efforts with the needs, pain points, and expectations of customers. By analyzing the full spectrum of a customer’s experience, from discovery to loyalty, businesses can make more informed decisions about how to enhance their products, services, and customer interactions.

A typical customer journey map includes several key components:

Customer Personas: These are detailed descriptions of the target audience segments, including demographics, behaviors, and motivations.

Stages of the Journey: The journey is divided into distinct stages that reflect a customer’s path—such as awareness, consideration, purchase, retention, and advocacy. Each stage represents different touchpoints where the customer engages with the business.

Customer Touchpoints: These are the specific points of interaction between the customer and the company, which can include websites, social media, emails, customer service, or in-store experiences.

Customer Emotions: Understanding how customers feel at each touchpoint helps identify pain points and areas for improvement. A positive emotional experience can build loyalty, while frustration or confusion may lead to churn.

Opportunities and Gaps: Mapping allows businesses to identify areas where customers face difficulties or where there are gaps in the journey that could be improved or enhanced, ensuring a more seamless and enjoyable experience.

By employing customer journey mapping, businesses can better anticipate customer needs, personalize interactions, and create a more cohesive experience across all touchpoints. Here’s a detailed look at what hiring managers typically evaluate during a business analyst interview.

Analytical and Problem-Solving Skills

A key aspect of the BA role is analyzing complex business problems and offering practical solutions. Hiring managers assess this through scenario-based questions to evaluate critical thinking and the ability to prioritize competing demands. For example, “How would you handle conflicting stakeholder requirements?” tests the candidate’s problem-solving capabilities.

Communication and Interpersonal Skills

Business analysts frequently interact with diverse teams. Hiring managers value candidates who can actively listen, communicate complex ideas clearly, and build collaborative relationships. Behavioral questions like, “Describe a time you resolved a stakeholder conflict,” highlight interpersonal skills essential for the role.

Technical Proficiency

While not a developer, a BA must understand and work with technical tools. Familiarity with requirement management platforms like JIRA, data tools like SQL, and methodologies such as Agile and Scrum is highly desirable. Practical examples of leveraging these tools to optimize business processes are advantageous.

Requirements Elicitation and Documentation

Effective requirement gathering and documentation are vital BA responsibilities. Managers seek candidates skilled in facilitating workshops, drafting clear business requirement documents (BRDs), and using tools like process flows and wireframes to clarify objectives for technical and non-technical teams.

Adaptability and Stakeholder Management

BAs operate in dynamic environments where adaptability is crucial. Hiring managers value candidates who can handle shifting project scopes and conflicting interests with diplomacy. Questions like, “How did you manage a sudden project change?” assess adaptability and resilience.

Business Value Focus

Candidates who share measurable impacts, like, “I streamlined a process, saving $50,000 annually,” leave a strong impression.

Cultural Fit and Team Collaboration

In addition to technical and functional skills, hiring managers assess whether the candidate aligns with the company’s culture and values. A business analyst must collaborate effectively with cross-functional teams, making emotional intelligence and teamwork vital. Questions such as, “How do you ensure team collaboration in a challenging project environment?” help evaluate this dimension.

Certifications and Continuous Improvement

While certifications aren’t mandatory, they often signal a commitment to professional growth. Credentials like the CBAP, PMI-PBA (Professional in Business Analysis), or Agile certifications can make a candidate more appealing. Hiring managers also appreciate candidates who demonstrate a mindset of continuous learning, staying updated with industry trends and best practices.

The Role and Skills of a Business Analyst

If you are wondering: “How to become a business analyst?”, understanding the role and the necessary skills of a BA might help. The role of a business analyst is to understand the business requirements, integrate them with technology and act as the bridge between various stakeholders. The business analyst job profile is very lucrative, promising and offers higher remuneration.

While a business analyst requires possessing several key skills to excel in this role, here are the three essential ones:

Analytical Reasoning: Analytical reasoning involves the ability to interpret data, identify patterns and make informed decisions. Business analysts use this skill to break down complex problems, understand business processes and provide data-driven insights that guide strategic decisions, which ensures that the recommended solutions are aligned with organisational goals.

Problem-Solving: Problem-solving is about identifying issues, evaluating potential solutions and implementing the most effective one. Business analysts must navigate challenges by critically assessing options, predicting possible impacts and executing solutions that address root causes while improving business efficiency.

Technical Skills: Technical skills encompass knowledge of software, databases and analytical tools that business analysts use to gather, analyse and present data. Proficiency in using these tools enables them to automate processes, generate accurate reports and communicate findings effectively, ensuring that technology supports business objectives.

Apart from these, a business analyst is expected to have other skills, such as communication skills, decision-making skills, critical thinking abilities, etc. You can develop these skills with business analysis training.

Why Is it Important to Prepare for a Business Analyst Interview?

As important as it is to get enrolled in a business analyst course or have an industry-recognised business analyst certification, it is essential to prepare for a business analyst interview in advance – simply because the competition level is high. Plus, there are multiple candidates with similar skill sets and experience levels. Therefore, highlighting your technical capabilities in a limited timeframe is the only way to impress your potential employer and demonstrate your expertise.

How to Prepare for a Business Analyst Interview

To make a strong impression as a business analyst candidate, consider following these steps to prepare for your BA interview:

Understand the Role: Research the specific responsibilities and industry of the business analyst role you want to apply for. Customise your preparation to align with the company’s needs, while focusing on the skills and knowledge they will likely value most.

Review Your Resume: Prepare yourself to discuss your past experiences and skills, especially the ones listed on your resume. Prepare to explain how you have added value in your previous roles, highlighting your problem-solving and analytical abilities.

Refresh Key BA Techniques: Brush up on key business analysis techniques, such as SWOT analysis, requirements gathering and process modelling. Be prepared to discuss how you have applied these in real-world scenarios.

Practice Behavioural and Case Study Questions: Use the STAR method (Situation, Task, Action and Result) to structure answers for common behavioural questions. Additionally, practise solving case studies to demonstrate your analytical and problem-solving skills.

Stay Informed and Prepare Questions: Keep up with industry trends and prepare thoughtful questions to ask the interviewer about the role and company challenges. This will highlight your engagement and understanding of the business analysis field.

Common Business Analyst Interview Questions and Answers

Here are 10 common business analysis interview questions and tips to answer them in the most effective manner.

Q. How would you work with a difficult stakeholder?

As a business analyst, you will interact with various personalities in different roles. Situational questions assess your problem-solving, communication and conflict resolution skills. To answer effectively, use the STAR method:
Situation: Describe the issue positively
Task: Explain your role
Action: Detail your approach
Result: Share outcomes and learnings
This will also help you understand potential challenges in the new role.

Q. Describe a time when you had to advise a client toward a different course of action.

As a business analyst, you recommend actions based on data interpretation for the benefit of both the client and organisation. If the client’s chosen path seems unwise, you might need to present data effectively to persuade them otherwise. Explain how you use problem-solving skills to handle challenging clients and stakeholders effectively.

Q. What is the most important aspect of analytical reporting?

Analytical reporting provides data analysis, insights and recommendations, which distinguish it from informational reporting. It aids decision-making by leveraging data. As a business analyst, highlight how you have used analytical reporting to drive measurable impact in your previous roles. Show your critical thinking and analytical skills by demonstrating how you derive actionable recommendations from data.

Q. Describe your familiarity with SQL queries.

SQL is the standard language for relational databases that is commonly used by business analysts to handle structured data. While advanced technical skills are not always required, knowing SQL can be valuable. You might need to explain SQL elements and provide examples of its impact on your previous work to showcase your skills.

Q. What tools do you consider most important for a business analyst to do their job well?

This question assesses your technical skills and familiarity with business analytics tools, including those used by the company. Business analysts often use Microsoft Office Suite, but you may have experience with other tools as well. Tailor your response to showcase your specific skills and relevant experience.

Q. Describe how you typically approach a project.

To demonstrate your skills, outline your general workflow phases and typical deliverables, instead of detailing unfamiliar tasks. Describe your experience in terms of teamwork, project management and organisation. For instance, mention deliverables like communication plans or WBS, and discuss how you have customised approaches for different projects. Inquire about the organisation’s ongoing projects to understand how you would fit in.

Q. Name two diagrams you use as a business analyst and describe how they affect your work.

The interviewer might ask this to gauge your familiarity with standard BA documents and their application to client cases. Even if not directly questioned, offering examples of your experience can demonstrate your ability to add value to the employer.

Q. How will you explain your analysis to someone who does not understand the technical terms and jargon?

A business analyst frequently conducts complex calculations and shares findings with stakeholders and directors. It’s crucial to clearly explain decision-making processes. During interviews, employers may assess how you handle and articulate these analytical scenarios.

Q. Quote an example of a time when you failed to meet a project deadline. What did you do to address the situation?

This question is crucial because projects are often time-sensitive and can exceed deadlines. It helps hiring managers gauge a BA candidate's ability to handle and manage these situations effectively and reduce the likelihood of recurrence.

Q. What questions do you have?

During your interview, asking intelligent or relevant questions demonstrates your ability to seek the right information – a crucial skill for business analysts. Actively listen to guide your inquiries, while showing your engagement and investment in the conversation with your prospective employer or colleague.

Conclusion

A business analyst's role can differ across companies, but you can always prepare for this role by acquiring the necessary business analyst qualifications and practising the most common and frequently asked interview questions. The better you are aware of such questions, the greater will be your likelihood of acing the interview.

What is Business Portfolio Analysis?

Business Portfolio Analysis is a strategic tool used by companies to assess the performance and potential of various business units, products, or investments within their portfolio. The primary objective of this analysis is to determine where to allocate resources most effectively, identifying opportunities for growth, areas for improvement, or segments that should be divested.

Business portfolio analysis typically involves evaluating two key dimensions:

1. Market Attractiveness - This dimension refers to external factors like market growth rate, competitive intensity, and overall profitability potential within a given market. It helps companies understand which markets offer the best opportunities for growth and return on investment for the foreseeable future. This is the outward view.

2. Business Strength - This dimension considers internal factors, such as a company's competitive position, market share, financial performance, and ability to generate sustained revenue in a particular business area. This is the inward view.

One of the most commonly used tools for business portfolio analysis is the BCG Matrix (Boston Consulting Group Matrix), which categorizes business units or products into four groups based on their market growth rate and relative market share:

STARS - Business units with high market growth and high market share. These are often prioritized for further investment because they are leaders in expanding markets.

CASH COWS - Business units with low market growth but high market share. These are mature, profitable units that generate steady cash flow, which can be reinvested into other areas.

QUESTION MARKS - Business units with high market growth but low market share. These require careful consideration to determine whether they can be grown into Stars or if resources should be redirected elsewhere.

DOGS - Business units with low market growth and low market share. These typically underperform and may need to be divested or phased out to free up resources for more promising opportunities.

Other portfolio analysis frameworks, like the GE/McKinsey Matrix or SWOT Analysis, also help companies analyze different aspects of their portfolio based on market attractiveness, competitive strength, and strategic alignment.

What is a Product Roadmap?

A product roadmap is a strategic, high-level visual summary that outlines the vision, direction, priorities, and progress of a product over time. It serves multiple purposes, acting as a guide for both internal teams and external stakeholders to understand the future trajectory of a product.

Here are the key components of a product roadmap:

Product Roadmap Vision - The roadmap starts with a clear articulation of the product’s long-term vision. This vision encapsulates the overarching goals and the purpose the product aims to serve. It provides a north star that guides all product decisions and development efforts.

Product Roadmap Strategy - The roadmap details the strategy to achieve this vision, including key themes, objectives, and success metrics. It connects the high-level vision to actionable plans and ensures all stakeholders understand how the day-to-day activities contribute to the larger goals.

Product Roadmap Features and Requirements - The roadmap outlines the major features and requirements that need to be developed. This includes new functionalities, improvements, or even technical upgrades. Each feature is typically aligned with specific business goals or customer needs. The roadmap also highlights which features are most important and in what sequence they will be developed. This prioritization is often based on factors such as market demand, customer feedback, and strategic value.

Product Roadmap Timelines and Milestones - A roadmap provides a high-level timeline for when certain features or objectives will be achieved. This can be broken down into short-term, medium-term, and long-term horizons. Key milestones, such as product launches, beta releases, or major updates, are also indicated. These milestones help track progress and ensure the team remains focused on delivering value at regular intervals.

Here are some key functions and properties of a product roadmap:

Product Roadmap Supports Stakeholder Communication and Alignment - The roadmap is a powerful communication tool. It helps align various stakeholders—including product teams, executives, marketing, sales, and customers—on the product’s direction and priorities. By providing a shared understanding of what is planned and why, the roadmap facilitates collaboration and ensures that all parties are working towards common goals.

Product Roadmaps Are Flexible and Adaptable - A good product roadmap is not set in stone. It is a living document that evolves based on feedback, market changes, and new insights. Flexibility is key to responding to unexpected challenges or opportunities. Regular reviews and updates of the roadmap ensure that it remains relevant and accurately reflects the current state of the product strategy.

Product Roadmaps Are Visual - The roadmap is typically presented in a visual format, making it easier to grasp and communicate complex information. Common formats include Gantt charts, timeline views, and theme-based layouts. Visuals help in quickly conveying the sequence of work, the relationship between different initiatives, and the overall progress against strategic goals.

What is the KISS Principle?

KISS is an acronym and stands for “Keep It Simple, Stupid.” Some like to keep it cleaner and they say it stands for “Keep It Short and Simple.”

In the software development field, KISS implies that a system will function best when an analyst, developer, or architect takes a simple approach to designing. It suggests that analysts and architects should avoid complex designs.

For business analysts the KISS is a design principle which encourages keeping system designs, requirements, or user interfaces as simple as possible.

Complexity in design is generally undesirable because it increases the difficulty of understanding, implementing, and maintaining a system, leading to higher costs, decreased reliability, poorer performance, and a less satisfactory user experience. Complex designs can also introduce unnecessary failure points.

Related Principles

Minimalism

Rule of least power

There's more than one way to do it

Worse is better (Less is more)

What is an ERP Business Analyst?

An ERP (Enterprise Resource Planning) Business Analyst is a professional who plays a crucial role in the implementation and maintenance of ERP software within an organization. ERP software is a type of integrated business management software that organizations use to streamline and manage various core business processes. It provides a centralized platform where data from different departments and functions are stored, managed, and accessed in real-time. The primary purpose of ERP software is to enhance efficiency, improve collaboration, and provide valuable insights to support decision-making.

The role of an ERP Business Analyst involves understanding the business needs of an organization, analyzing existing business processes, and working with stakeholders to define requirements for the ERP system. They act as a bridge between business users and the technical team responsible for implementing the ERP solution.

The key responsibilities of an ERP Business Analyst are, at the highest level, similar to any other business analyst: requirements gathering, process analysis, systems design, change management, etc. Having said that, an ERP BA will also need to have business domain knowledge of the various core business functions of larger organizations including:

Human Resources

Supply Chain Management

Manufacturing and Production

Sales and Marketing

Accounting and Finance

Inventory management

Operations

Customer Service

Order Management

E-Commerce

Project and Program Management

Business Analysts in the context of ERP systems require a specific skill set to effectively analyze business processes, gather requirements, and ensure the successful implementation and ongoing optimization of ERP solutions. Here are some specialized skills for business analysts in ERP:

ERP Knowledge - A deep understanding of ERP concepts, principles, and functionality is crucial. This includes knowledge of how ERP systems integrate various business processes, modules, and data.

ERP Customization and Configuration - Knowledge of how to customize and configure the ERP system to meet specific organizational requirements. This may involve understanding scripting languages, workflow customization, and system configuration.

Industry-specific Knowledge - In certain industries, having specific knowledge of industry best practices and compliance requirements is valuable. This helps tailor the ERP system to meet industry-specific needs.

Vendor Management - In cases where external ERP vendors are involved, skills in managing vendor relationships, negotiating contracts, and ensuring that the vendor's solutions align with the organization's needs.

ERP Software - Specialization in specific ERP software packages available in the market such as: SAP ERP, Oracle ERP Cloud, Microsoft Dynamics, Epicor ERP, etc.

These specialized skills, combined with a solid foundation in general business analysis principles, make business analysts well-equipped to contribute to the successful planning, implementation, and ongoing improvement of ERP systems within organizations.

What is Decomposition?

Decomposition is the process of breaking down complex systems, problems, or tasks into smaller, more manageable and understandable components or sub-parts. It is often used in various fields, such as software development, project management, and business analysis, to simplify complex problems and facilitate analysis, understanding, and problem-solving by addressing individual elements separately.

In requirements management, decomposition is the process of breaking down high-level or complex requirements into smaller, more detailed and manageable sub-requirements. This approach allows for a more in-depth understanding of what the system or product needs to accomplish and helps in creating a structured and organized set of requirements. It is often helpful to develop visual models which depict the hierarchical structure of the requirements. High-level or top-level requirements are subdivided into lower-level or more granular requirements. This hierarchy provides clarity and helps stakeholders understand the relationships between different requirements.

In systems development, decomposition refers to the process of breaking down a complex system or project into smaller, more manageable components, modules, or tasks. This approach is often used in software development, but it can apply to various systems development methodologies, including the systems engineering process.

In business analysis, decomposition refers to the process of breaking down complex business processes, systems, or problems into smaller, more understandable and manageable chunks. This technique is used to analyze, understand, and document the various aspects of a business or project, helping business analysts and stakeholders gain insights into the structure, functions, and interactions within an organization.

Here are some examples where a business analyst can use decomposition to their advantage:

Process Analysis - decomposition can be used to break down complex business processes into their individual steps or activities. This helps identify bottlenecks, inefficiencies, and areas for improvement.

Requirements Analysis - high-level business requirements are often decomposed into more detailed and specific functional and non-functional requirements. This process helps clarify what the business or project needs to achieve.

Data Modeling and Data Analysis - decomposition is used to break down complex data structures into their constituent data elements or attributes. This helps in the creation of data models and database schemas.

System and Component Analysis - in software or IT-related projects, decomposition can be applied to understand the various components, modules, and interfaces within a system. It helps in designing and building systems with a clear understanding of how the various pieces work together.

What is Business Architecture?

Most of us are familiar with the term architecture… The first thing that comes to mind is a specific building or structure. In this context, architecture refers to the practice of careful design and building of the various components, and their integration, that make up the given structure.

Very similarly, business architecture is the deliberate design, organization, and building of an organization designed for a given purpose.

The Object Management Group (OMG) defines Business Architecture as follows:

“The structure of the enterprise in terms of its governance structure, business processes, and business information. In defining the structure of the enterprise, business architecture considers customers, finances, and the ever-changing market to align strategic goals and objectives with decisions regarding products and services; partners and suppliers; organization; capabilities; and key initiatives.”

In other words, business architecture refers to the deliberate and organized structure of the various business components and the relationships and interactions between them.

What is the difference between business architecture and system architecture?

System architecture deals with the design and implementation of an information system in terms of the various system layers (ex: data storage layer) and the respective components (ex: databases, data feeds, data transformations, etc.). Similarly, the business architecture deals with the various business areas (ex: finance) and the respective components (ex: accounts payable, accounts receivable, payroll, etc.)

What are some examples of business architecture components?

Just as there are many ways of representing system architecture, there are many ways of model and express business architecture.

Some of the more common elements of a business architecture are:

Capabilities

Value Streams

Products or Services

Processes

Business Rules and Policies

Organization (people, departments)

Customers

Partners & Vendors

Strategy

What are the benefits of business architecture?

The definition and deliberate design of business architecture provides many benefits to an organization, including:

Alignment - Business architecture aligns business strategy with the organization's operations, ensuring that all aspects of the business are working towards common goals.

Clarity - Business architecture provides a clear and shared understanding of how the organization operates, enabling effective communication and decision-making.

Change Management - Business architecture helps organizations plan and manage change initiatives by providing the foundation upon which to build new strategies, processes, or technologies.

Optimization - Business architecture enables the organization to identify inefficiencies, redundancies, and areas for improvement within their operations..

Integration - Business architecture enables the integration of new systems, technologies, products, or services into the existing business ecosystem.

Risk Management - Business architecture helps identify and mitigate risks by understanding dependencies, vulnerabilities, and potential impacts on the organization's operations.

What is BPMN?

BPMN stands for Business Process Model and Notation, it is an industry standard that provides businesses with the capability of visualizing and communicating their internal business processes and their external business to business processes in a standard manner. Beyond the obvious use of modeling business processes, BPMN has been created with the key goal of creating a bridge between the business process modeling notation (BPMN) and IT-oriented execution languages that will implement the modeled business processes within a business process management system.

This is done by maintaining and supporting a strict internal model that maps the rich set of graphical objects and object attributes of BPMN to executable languages such as the Business Process Execution Language (BPEL) or Business Process Modeling Language (BPML) to support immediate execution of modeled buiness processes.

Key features and concepts of BPMN include:

Symbols and Notation - BPMN utilizes a set of standardized symbols and graphical elements to represent various elements of a business process, such as tasks, events, gateways, and flows. These symbols are intuitive and can be easily understood by both technical and non-technical stakeholders.

Process Modeling - BPMN allows for the modeling of end-to-end business processes, capturing their flow, activities, decisions, and interactions. It enables the representation of complex processes, including parallel and sequential flows, loops, and conditional paths.

Collaboration and Choreography - BPMN supports the modeling of collaborative processes involving multiple participants or organizations. It allows for the representation of interactions, message flows, and responsibilities between different process participants in the BPMN collaboration diagram.

Event-driven Modeling - BPMN includes specific symbols and constructs to represent events that trigger or result from certain activities or states in a process. It enables the modeling of event-driven behavior, such as timers, message events, and error events.

Process Governance and Analysis - BPMN provides a foundation for process governance, documentation, and analysis. It enables stakeholders to document and communicate process requirements, analyze process performance, identify bottlenecks, and optimize process flows.

By leveraging BPMN, business and systems analysts can effectively analyze, communicate, and optimize business processes, collaborate with stakeholders, facilitate requirements elicitation, simulate process behavior, support system integration, and ensure compliance with regulations.

What is Business Continuity Planning (BCP)?

Business Continuity Planning (BCP) is the process of developing a plan to ensure that an organization can continue to operate or resume normal operations, in a timely manner, after an unexpected disruption of business. The goal of BCP is to minimize the negative impact of a disruption on an organization's operations, customers, employees, and other stakeholders.

A robust Business Continuity Planning (BCP) program involves a number of key components including:

Risk Assessment - Identification of potential risks and threats to the organization's operations, such as adverse weather, labor strikes, cyber attacks, power outages, fires, acts of terrorism, internal security incidents, pandemics, civil unrest, or other disruptions.

Business Impact Analysis - Analysis of the potential impact of each of the identified risks on the organization's operations, financial stability, reputation with customers, or even its long term survival.

Business Continuity Strategy - Development of a comprehensive plan (or multiple plans) which addresses how critical business functions can continue to operate or quickly resume in the event of a disruption. Business continuity mitigation strategies include alternative work locations, multiple data centers, recovery plans for each business unit, crisis communication plans, business insurance, and more.

BCP Development and Implementation - Development and implementation of a well documented, broadly communicated, and understood PCP, which includes policies, procedures, roles, responsibilities, and guidelines for responding to and recovering from disruptions.

BCP Testing and Maintenance - Regularly testing and updating the Business Continuity Plan in order to ensure its effectiveness and relevance in addressing new risks and changes in the organization's operations and goals.

Crisis Management - Development of a crisis management plan to manage and respond to a disruption, including emergency response plans, vendor/strategic partner agreements, internal communication plans, customer notification plans, and incident management plans.

BCP Training and Awareness - Developing and executing training and awareness programs for employees and key stakeholders to ensure they are aware of the details of the BCP as well as their roles and responsibilities in the event of a business disruption.

BCP Documentation - Maintenance of accurate and up-to-date documentation of the Business Continuity Plan and all related policies and procedures. Another important aspect of BCP documentation is making it available to employees and strategic partners in a variety of formats and methods so that it is readily available when needed, in case of a business disruption.

Business Analysts can play an important role in Business Continuity Planning by working closely with stakeholders to understand the organization's operations, identify potential risks and threats, and develop strategies to ensure critical business functions can continue to operate or quickly resume in the event of a disruption.

In summary, BCP is a critical function for any organization to ensure its resilience in the face of unexpected business disruptions with the goal of protecting its employees, serving its customers, continuity of adequate operations, and maintaining its reputation.

Portfolios, Programs, and Projects—what’s the difference?

The term portfolio is used to refer to a collection of programs and projects. These programs and projects are initiated, prioritized, and managed by a company to meet the goals of the business. The term program is used to refer to a single strategic business initiative and groups of one or more related projects that support the business initiative. So one or many related projects can make up a program and one or many programs can comprise a portfolio. There are times when there is no need for all three levels - an organization's list of unrelated projects could simply be called the organization's portfolio.

As a business analyst, understanding each of these three concepts (portfolio, program, and project) and how your project fits into the greater program and ultimately portfolio of projects can help you understand many of the decision made by executives. If you know that your project has a high priority within the portfolio, your requests for additional resources have a much higher likelihood of being approved compared to a request from a low priority project. Similarly, if your project has a low priority, resources could be pulled to support higher priority projects or your project may be cancelled altogether, even if it was on track and on budget.

Understanding other projects in the portfolio and their relation to your own can also help the business analyst make better decisions. Instead of making decisions based strictly on a myopic view of your own project, a good business analyst will consider the pros and cons that each decision may have on other projects belonging to the same program. In this way, the business analyst is ensuring that they are delivering the optimum solution for the project and the company as a whole.

What is MoSCoW and how is it beneficial for prioritizing requirements?

MoSCoW is a method used to prioritize functional and non-functional software requirements. Developed by Dai Clegg, the MosCoW method was first used as part of RAD (Rapid Application Development) then gained traction as part of the more agile Dynamic Systems Development Method. MoSCoW is an acronym which stands for:

M – Must Have

S – Should Have

C – Could Have

W – Won’t Have but Would Like in the Future

While requirements are often categorized numerically on a 3, 4, or 5 point scale, the MoSCoW method provides the added benefit of providing a pneumonic that qualitatively describes HOW requirements should be classified into each level of priority.

Must Have describes requirements that have to be implemented to have a successful system. There are no workarounds if the functionality is missing. So, if even a single “Must Have” requirement is not implemented the system is a failure.

Should Have describes requirements that if missing would significantly affect the usability of the system but for which a workaround exists. It’s not necessarily pretty or ideal but if you leave a “Should Have” requirement out the user can still manage to use the system, even if their productivity is reduced.

Could Have describes requirements that if missing do not have a dramatic impact on the usability of the system. They are nice to haves. They are still desired because they result in moderate improvement in usability and improve user satisfaction.

Won’t Have but Would Like in the Future describes requirements that are known to be outside of the current scope of the project. These may be nice to have requirements but could also be very significant requirements that merely cannot or will not be included in the current release. This category is used as a parking lot to organize future requirements.

Can the MoSCoW method be used in Agile?

Absolutely, yes! The MoSCoW method works really well within agile as it helps the practitioner identify the MVP (Minimum Viable Product) by considering all the must-have requirements. Once the project team completed all the must-have requirements, they can focus on the the next level, the should-have. Of course, the team should re-prioritize using MoSCoW after each iteration or program increment as could-have and even't won't have requirements may become must-haves.

MoSCoW is one of the core practices of the Dynamic Systems Development Method (DSDM).

Does the MoSCoW method only work for requirements?

Definitely, not! Anything which needs to be prioritized can be prioritized using the MoSCoW method. Here are some examples of prioritization using MoSCoW:

Prioritizing initiatives or projects within a larger program

Prioritizing training courses being considered for a development team

What factors can be used to determine the category of an item using MoSCoW?

When prioritizing requirements (or anything else) it is best to identify the factors which are important to the organization and which should be used when determining the relative priority using the MoSCoW method. Each factor can be given a score and weight which, when added together, can be used to more objectively differentiate between the requirements.

Some factors to consider when determining the priority of a requirement:

cost to develop the requirement

expected benefits of implementing the requirement

regulatory demands

team's ability (skills) to implement

Scope creep occurs when additional features are slipped into a project after the project scope is defined and the project has started. The intent is generally good with the hope of making the delivered product better, but these changes can lead to the project running over time and/or over budget. How you manage scope creep depends on the type of project.

Failure Mode and Effects Analysis (FMEA) describes a risk analysis method for identifying and documenting all of the possible ways that a system or process can fail, the likelihood of the failure occurring, and the effects that such a failure would have on customers or the business. It is often used as part of Six Sigma and other methodologies.

Horizontal and vertical prototypes are sometimes used during the analysis and design phases of application development. They are useful for requirements elaboration and visualization, but can present some pitfalls. As long as analysts and teams are aware of the pitfalls to avoid, the pros of using prototypes generally far outweigh the cons. The type of prototype that should be used (horizontal prototype versus vertical prototype) depends on the specific goals of the team and the stage within the analysis and design process.

What is a database view and why should the business analyst understand it?

While the business analyst usual works in the logical domain, understanding what a database view is and the advantages of using them can be helpful when the analyst is tasked with documenting requirements and creating specifications for reports and user interfaces that present data from database queries.

A database view is a stored query that returns data from one or more database tables. The stored query, or view, is a virtual table. Once you have defined a view, you can reference it just as you would any other table in a database. Since the view is the result of a stored query, it does not contain a copy of the data itself. Instead, it references the data in the underlying base tables.

Views provide a number of advantages:

A view can provide additional security. By creating a view and creating the necessarily privileges, you can ensure that the users are only able to retrieve and modify data that is exposed by that view. Users will not be able to see or access data in the underlying tables that is not exposed by the view.

Views can reduce query complexities. By creating and storing complex queries and exposing them in the form of a view, the data from the view can be extracted using much simpler queries.

Since a database view is a stored query, not a copy of the actual data, views consume very little space.

Some examples of the ways views are used are:

To combine data from multiple tables into a single virtual table that can be queried using basic statements.

To partition a complex table into multiple virtual tables that are simpler to query. For example, if a database table contains sales data from the past 10 years, views can be created and represented using tables names such as SalesData2020 or SalesData2021.

To aggregate data and perform calculations. The view (stored query) can request the database engine to sum or average data in underlying tables. These sums or averages can then be queried more easily.

Many organizations that lack experience with personas don't fully understand the value of them. Furthermore, personas can be difficult for the inexperience team member to properly create. Intuitively people tend to think that in order to satisfy the needs of a large audience or wide array of users they need to make the functionality of the product or application as broad as possible. This is wrong. When you try to design for everyone, you delight no one. You end up with a very mediocre product. If you focus on delighting your primary persona then those represented by your secondary persona(s) should also be satisfied due to overlap in needs. A good analogy to remember is this: widening your target doesn't improve your aim.

Cybersecurity is a broad domain with many disciplines. There are several certifications such as the Security+ (Sec+) and Certified Information Systems Security Professional (CISSP) that dive deep into security. The International Institute of Business Analysis (IIBA) offers a certification for Business Analysts who want to specialize in cybersecurity called the IIBA-CCA. Not all business analysts need to be security professionals, but most business analysts will need to be familiar with at least some security principles for their role.

The origins of BPMN began in the area of executable models. That is, it was created to be precisely interpreted by workflow engines or business process management systems in order to automatically orchestrate how information, documents, or other workflow items are directed through a system. The benefit of an executable model is that it can be changed and immediately re-executed to establish a new workflow. At least, that’s the idea.

During an interview, you are very likely to be asked a variation of this question. Most likely the question will be much more direct and personal such as:

What is your greatest strength?

What is your worst character trait?

How do you deal with difficult situations?

How do you resolve a conflict within your team?

Can you give an example of when you had to work with someone who was difficult? How did you handle the situation?

Do any of the above ring any bells? I bet you have heard these at least once. These targeted questions are usually wrapped as behavior questions, where the recruiter or interviewer will describe a situation and ask you for your behavior response. The aim of these questions is to get a glimpse of your character, personality and how skilled you are in emotional intelligence.

The User Centered Design methodology focuses on the user's needs and goals throughout the entire product or application development lifecycle. This design approach places the user as the focal point of all phases of the development process from concept development to design, development, deployment, and finally to post-deployment assessment. It is an approach which emphasizes cognitive factors such as a user’s perception, emotion, and memory and how these cognitive factors participate in the interactive experience.

Being results-oriented implies that you are focused on delivery. This mindset could be the delivery of whatever task you are hoping to complete to achieve the desired results. Results-oriented or delivery-focused individuals tend to focus on the outcome of tasks with a lesser emphasis on the actual process of achieving them. There is often a sense of urgency with resolving problems where teams have a result-oriented mindset.

Requirements reuse is when the same written requirement is used repeatedly within a single project, across a product line, or even across an enterprise. Requirement reuse can be as simple as an analyst copy/pasting requirements from a previous project, or it can be as sophisticated as having a central repository of requirements that documents link to.

If you’re not familiar with peer reviews, it’s a process where Business Analysis team members review one person’s work and provide feedback on it. For example, a group of user stories are shared with the team for pre-reading before a peer review meeting. In the meeting, each user story is discussed with team members providing feedback. This is an opportunity for the author to get suggestions about ambiguous wording and structure. It’s also an opportunity to get input from peers based on their knowledge of the business that can be helpful in making the user stories more robust.

As a candidate being interviewed, this question is about aspects of your personality, working style, and understanding the value of peer reviews.

There are many reasons why people may come off as disruptive in requirements gathering sessions. These might include being resistant to change, being worried you will automate them out of a job, or having been through sessions like this before with no result, which leaves them feeling that the meeting is a waste of time.

Why bother with identifying use cases? Why not jump straight to process flows?

Whether documenting business processes or systems processes, use cases and process flows can both be valuable tools.

A use case description textually describes the main success scenarios of a process as well as the major alternate scenarios and exception scenarios. Process flows do the same thing, though in graphical form. A process flow documents the step by step activities of the main success scenario. Decision points (often shown as diamond shapes) show where the main scenario branches off into alternate scenarios.

What is JTBD - Jobs to be Done Framework?

“Jobs to be Done” also known as JTBD is a market and customer research framework with the goal of identifying the underlying tasks (aka jobs) that customers are trying to get done in the given problem domain.

The Jobs to be Done theory and method was first popularized by Clayton Christensen, Harvard Business School professor, in his very popular book The Innovator’s Solution.

In one of his article titled “Know your Customer’s Jobs to be Done”, Mr. Christensen clearly explains the genesis and core of this concept:

“The theory of jobs to be done was developed in part as a complement to the theory of disruptive innovation—which at its core is about competitive responses to innovation: It explains and predicts the behavior of companies in danger of being disrupted and helps them understand which new entrants pose the greatest threats.”

“What they really need to home in on is the progress that the customer is trying to make in a given circumstance—what the customer hopes to accomplish. This is what we’ve come to call the job to be done.”

To even begin to understand your customer you need to walk a mile in their shoes; you need to understand the jobs they have to do aka their “jobs to be done”. Tasks or jobs are foundational for discovering what motivates your users/customers and why they behave the way they do.

New Markets Advisors, a leading consulting firm in this area, uses a proprietary step by step approach to their Job Roadmap when they apply the Jobs to be Done method to help their customers to innovate:

Establish Objectives -> Strategy

Plan Your Approach -> Research Methods

Build a Jobs Atlas -> Customer Research

Generate Ideas -> Ideation

Reframe Your Perspective -> Open Innovation

Experiment & Iterate -> Test and Learn

Other practitioners take a more traditional approach to jobs-to-be-done by thinking of job as a process which is documented using a Job Map. Basic steps to create a Job Map include:

Define - Define the aspects of the job your customer has a problem with.

Locate - Locate and define the inputs and resources your customer needs to do the job.

Prepare - Identify how your customer must prepare and transform the inputs in order to get the job done.

Confirm - Ask what your customer needs to verify or validate to ensure the job is done right.

Execute - What does the customer need to do to execute the job successfully.

Monitor - Determine what areas or metric your customer needs to monitor to ensure the job is done right.

Modify - What aspects of the job steps need to be changed in order to successfully complete the job.

Conclude - Are there any specific steps which must be completed in order for the job to be final and done?

Business analysts and product managers can use the Jobs-to-be-Done (JTBD) method to create innovative product roadmaps.
